Holiday scheduling playbook for service businesses

Holiday demand, staffing, and margins vary sharply by trade. Use last year's bookings and current capacity to set a schedule that protects response time without promising work the team cannot deliver.

The 6-week timeline

  • Week -6 (mid-October): Publish blackout dates. Post to GBP. Bake them into your booking page and your connected calendar so self-serve bookings can't land on a blacked-out day.
  • Week -4: Tell customers with recurring or time-sensitive work about holiday capacity. Use deposits only when the written policy is clear and applied consistently.
  • Week -2: Publish holiday hours and disclose any premium pricing before booking. Build the amount from added labor and operating cost, not a generic surcharge percentage.
  • Week 0 (Thanksgiving): Emergency-only. You (or the on-call tech) quote the surcharge and confirm the deposit before dispatch.
  • Weeks 1–3 (Dec): Normal book, but with deposits and 24-hour cancel policy — no-show rate in December is 3× the rest of the year.
  • Week 4 (Jan 1): Decide whether to close, offer emergency-only service, or staff normal hours. State availability and pricing before dispatch.

The deposit rule

A deposit may reduce last-minute cancellations for high-cost or limited-capacity work, but it also changes the customer's risk. Use a written refund policy, apply it consistently, and compare cancellations and completed jobs with the prior period.

Surge staffing without hiring

You don't hire for 6 weeks. Instead: (1) a missed-call text-back so every concurrent holiday call still gets a booking link even when every line is busy, (2) a 1099 apprentice you already know for two 4-day weeks, and (3) a "call me first" list of retired trades in your network for genuine emergencies. Total incremental cost: usually under $2k. Typical incremental revenue: $18–35k.

The after-hours script

Whoever picks up the after-hours call — you or the on-call tech — runs the same ladder: (1) is it an emergency; (2) quote surcharge; (3) deposit auth; (4) dispatch or schedule. If the caller balks at the surcharge, book them for the first business day post-holiday at standard rate. You keep the lead, you keep the margin, you keep your sanity.

GBP and website updates

Update Google Business Profile holiday hours the moment you know them — Google penalizes stale hours in the map pack. Post a "holiday scheduling" GBP post twice: once at Thanksgiving, once mid-December. It signals recency and pulls in the "open Christmas Eve" long-tail searches your competitors ignore.
